What changed about cold outreach in 2026?
Two things. Inboxes got stricter, and buyers got less patient.
Email first. Since February 2024, Google requires anyone sending 5,000 or more emails a day to Gmail to authenticate with SPF, DKIM and DMARC, offer one-click unsubscribe and keep the spam complaint rate under 0.3%. The average cold email reply rate is now 3.43% according to Instantly's 2026 benchmark.
Buyers next. Gartner found that 73% of B2B buyers actively avoid suppliers who send irrelevant outreach. Bad cold outreach doesn't just fail. It costs you the account later.
So the answer isn't more volume of the same message. It's better messages, on the channel where the buyer actually reads them.

The rule underneath all of it: a cold message that arrives after a small, real interaction gets opened more often than one that arrives out of nowhere. On X this matters more than anywhere, which is why we wrote reply first, DM second.
Step 2: How do you build a list worth messaging?
Your list decides your results before you write a word. The best lists are people who just showed you, in public, what they care about:
- People who commented on a post about the problem you solve.
- Members of a community or group built around your buyer's job.
- Authors of threads asking for exactly what you do.
- Followers of a competitor or a well known account in your niche.
- A tight search by role, company size and a recent trigger like hiring or launching.
A list of 300 people who commented on the right post beats 5,000 scraped contacts every time.
Step 3: What should a cold message say?
One specific observation, one easy question, no pitch. Keep it under 50 words. No links in the first message, especially on Instagram and Facebook where links make the filters suspicious.

Step 4: How do you follow up without being annoying?
Send 2 or 3 follow-ups over 1 to 2 weeks, each with a new reason to reply: a short example, a different angle, a result from someone similar. Stop after that. Someone who ignores 4 messages is telling you something.

Give them an easy way to say no. “Not a priority right now?” gets honest answers, and a clear no is better than an open loop you keep chasing.
Step 5: How do you turn a reply into a call?
Answer fast, ideally within the hour. Answer what they asked. Then propose 2 specific times in the same channel. Moving the conversation to email or sending a bare booking link loses people at the exact moment they were interested.

Every channel watches for behaviour that looks automated. Spread volume across profiles instead of pushing one. These are the per-profile daily ranges Bazooka runs at, comfortably under what the channels tolerate:
