Instagram cold DMs that get replies: benchmarks and 5 openers you can adapt

Most cold DMs on Instagram fail the same way. They're either a pitch in disguise, a fake compliment, or an email pasted into a chat box. The good news is that Instagram DMs still get answered far more often than cold email when you do them right. Here's what “right” looks like in numbers, the patterns to stop sending, and five openers you can adapt today.

What a normal reply rate looks like

DM Champ published directional reply-rate ranges for cold DMs, blended from public outreach benchmarks and the accounts they see. They're clear that these aren't controlled studies, so read them as rough bands:

    • Coaching: 16 to 28%
    • Agency outreach to founders: 12 to 22%
    • B2B SaaS: 8 to 14%
    • E-commerce DMs to brands: 6 to 12%

Put those side by side and you see why so many agencies and coaches moved their outbound into DMs. Even the bottom of the DM range sits above what the average cold email gets now. But the spread inside each band is huge, and almost all of it comes down to the message.

The three DMs that get ignored

DM Champ named the patterns that drag reply rates down. You've received all three.

    The pitch slap

It leads with the ask. Offer, call, link, done. Nothing in it is about the person reading.

    Pitch slapGets ignored

Hey! We help coaches get 20+ clients a month. Want to hop on a quick call this week?

    The generic compliment

It pretends to be personal. “Love your content!” could be sent to anyone, so it reads like it was sent to everyone.

    Generic complimentGets ignored

Love your content, you're doing amazing things! Would love to connect and share something that could help you.

    The email in a DM

Four paragraphs, a signature, maybe bullet points. On a phone, in a chat app, it looks like homework.

    03

The five parts of a DM that gets answered

Top-performing DMs in DM Champ's audit hit five things. Median ones hit two or three. You don't need five sentences for five parts. Often it's two or three short lines.

    1. 1Proof you looked: one specific detail, like a post, a comment, a launch or a new location.
    2. 2Why them: a line that connects that detail to what you do.
    3. 3Something useful first: an observation, a question, or a small idea, before any ask.
    4. 4A soft ask: a question they can answer in five words.
    5. 5An easy out: permission to say no, which oddly makes a yes more likely.
    04

    Five openers you can adapt

These are examples, not magic words. The part that makes them work is the specific detail, and that has to come from the person you're writing to.

    Agency to a founderGets replies

Hey Daniel, saw you just hired your second media buyer. Is new client work coming from referrals right now, or are you running any outbound? No pitch, genuinely curious.

    CoachGets replies

Hey Chloe, your reel on burnout in early-stage founders was spot on. Are you filling the new cohort through content alone, or doing discovery calls too?

    E-commerce brandGets replies

Hey Ryan, saw your comment about ads getting expensive. Is wholesale on the table for the skincare line, or are you staying DTC only?

    Trades businessGets replies

Hey Nina, noticed you added two new service areas. Do estimates still come in by phone, or can people book online now? Happy to share what's working for other roofers if useful.

    SaaS founderGets replies

Hey Lucas, congrats on the team plan. Who's booking demos for it right now, you or someone on the team?

Every one of them ends in a question that's easy to answer. None has a link. None asks for a call.

Notice where the details come from, too: a hire, a reel, a comment, a new service area, a launch. All of them are things the person put on Instagram themselves. You're not digging, you're paying attention. That's why they don't read as creepy, and why they get a reply.

    05

When they reply, don't pitch yet

A reply isn't a meeting. The fastest way to kill a warm thread is to answer “Yeah, mostly referrals” with a paragraph about your offer and a booking link.

Answer their answer. Ask one more question. When the problem is clearly on the table, then suggest a call, and make it concrete: two times, or one short link. Speed matters too. A reply you answer in two minutes is a conversation. A reply you answer tomorrow is a cold lead again.

    How Bazooka handles this

What it does on Instagram, step by step.

Bazooka's Instagram researcher reads each prospect's bio word for word, follows the link in bio through Linktree to the real website, and picks up the comment they left if they came from a post or reel. The opener is written from that, one angle per person, so no two DMs match.

When someone replies, Bazooka picks it up live and the AI closer answers in seconds: it keeps asking, handles objections like “we tried an agency” and books the call onto your calendar when the moment's right. Every reply and booked call feeds back in, so the openers that win in your niche become the default over time.

    FAQ

    Questions people ask

What's a good reply rate for Instagram cold DMs?

It depends on the niche. DM Champ's directional ranges run from 6 to 12% for e-commerce up to 16 to 28% for coaching. If you're below the bottom of your band, look at the message and the targeting before sending more.

Should I send a voice note or a video first?

You can't to people who don't follow you. Message requests to non-followers are text only until they accept.

How long should a cold DM be?

Two to four short lines. If it needs a scroll on a phone, cut it.

How many follow-ups should I send on Instagram?

One or two, a few days apart, each with a new angle. Stop the moment they reply, and stop for good after a clear no.
